W3 · The Check-In

W3 — Building Clarity, Trust & Momentum with Your People

A Check-In is an intentional conversation designed to listen, learn, and support — not to fix, judge, or control. One of the highest-ROI leadership habits available to any leader.

Method 1 — The 3Ws (Primary Check-In)

Use when work is unclear, stuck, or when an employee seems disconnected or underperforming.

W1
What's Going On?
Listen first. Mirror back. Do not jump to fixing.
  • Ask with genuine curiosity — not to diagnose.
  • Mirror back what you hear to confirm clarity.
  • This one question uncovers more than most meetings.
W2
What Do You Need?
Get specific. Help them name the exact resource or support needed.
  • Push for specificity — resources, information, training, a decision.
  • This is where you begin crafting an intentional action plan.
  • Leaders who skip this often solve the wrong problem entirely.
W3
Who Can Best Help?
Ask WHO — not 'how can I?' That distinction changes everything.
  • The most powerful question in the check-in.
  • Too many leaders overextend by being the answer to everything.
  • Train and empower others to meet the need.

Method 2 — Hi-Lo-Learn (Reflection Check-In)

Use for reflection, project debriefs, and team learning. Powerful in 1:1s and as a group activity.

Hi What went well? Share your top win, high point, or what is good right now.
Lo What was challenging? Where are you struggling or not feeling successful?
Learn What did you learn? Share growth, skills, understanding, or best practices.
■ Recommended Cadence:

Weekly or bi-weekly for direct reports · Quarterly for executive or HR-level check-ins · Consistency builds trust — missed check-ins are not 'made up'

D3 — Reclaiming Your Focus, Margin & Highest-Value Work

The D3 is a daily discipline — three honest questions applied to your to-do list that protect your time, eliminate distraction, and ensure your best energy goes where it creates the greatest return.
D1
Delegate
What on your list could someone else own and do?
  • Delegation is not offloading — it is developing.
  • Ask: does this require MY unique expertise and authority?
  • If no, who is the right person — and can I equip them?
Real Example
An owner stops approving every materials order and empowers a team member with a clear decision threshold — freeing hours each week.
D2
Delay
What could be moved to a better time without real consequence?
  • Not everything urgent is important — and vice versa.
  • Ask: what is the actual cost of delaying this by a day or week?
  • Protecting peak-performance hours from low-priority tasks is leadership.
Real Example
Non-critical meetings are postponed during a high-priority delivery phase to protect focused production time — with zero negative impact.
D3
Delete
What on your list is simply busy work that creates no real gain?
  • Busy does not always mean productive. Honest leaders name this.
  • Ask: if I stopped doing this entirely, would it matter?
  • Every item you delete creates capacity for something that genuinely matters.
Real Example
Daily reports that no one reads are eliminated — immediately reducing administrative load and freeing focused time for real priorities.
The Compound Effect:

Leaders who practice D3 daily report reclaiming 60–90 minutes per day within 30 days. That is 5–7 hours per week returned to the work that only YOU can do.

The Transformation · What Consistent Practice Produces

What Changes When You Commit to This

The W3D3 Quick Win Method is not a one-time tool. It is a leadership practice — and like all great practices, its power compounds over time.
When You Practice W3 Consistently
  • Trust and transparency grow naturally
  • A real-time feedback loop develops
  • You gain insight into daily workflow reality
  • Employee confidence and satisfaction rise
  • People feel seen, heard, and supported
  • Culture shifts from reactive to relational
When You Practice D3 Consistently
  • You fuel your focus by clearing the noise
  • Greater margins appear in your day
  • Your capacity expands — without working more
  • High-value work gets the time it deserves
  • Busyness moves off your plate
  • Purpose replaces pressure

The Leader Who Builds These Habits

When leaders consistently practice W3, they stop guessing and start knowing. They build teams that communicate proactively, take ownership, and solve problems without waiting to be told. The check-in becomes the culture.
When leaders consistently practice D3, they stop carrying what was never theirs to carry. They operate from clarity instead of chaos. The right things get their best attention — and the people they lead feel the difference.

Start Now — Not After You're Ready

You do not need a perfect system. You need one check-in. One honest look at your to-do list. One decision to lead a little more intentionally today than you did yesterday.

Start with W1. Ask someone on your team what's going on — and just listen. Then look at your list and ask what one thing could be delegated, delayed, or deleted. Do it again tomorrow.

"
Your destiny hinges on your next best decision.
